Source-to-pay guide
Create a purchasing process that can explain what was requested, compared, approved, received, invoiced and paid.
ERPNext supports a connected procurement trail using Material Requests, Requests for Quotation, Supplier Quotations, Purchase Orders, Purchase Receipts, Purchase Invoices and payments. Effective control depends on demand ownership, approval policy, supplier data, receipt evidence and disciplined exception handling.
Procurement control is more than purchase-order approval
A purchase may be authorised and still be unnecessary, poorly specified or commercially weak. The request might duplicate existing stock, the selected supplier may not meet the requirement, or the invoice may arrive before anyone confirms delivery. A strong process controls the whole decision, not only the final signature.
ERPNext can connect the demand signal to sourcing, order, receipt, invoice and payment. That trace helps reviewers understand why the company committed money and whether it received the expected value. It also reduces dependence on private inboxes and spreadsheets.
Create a reliable intake for demand
Material Requests can represent purchase, transfer, issue or other material needs depending on the use case. The request should state what is needed, quantity, required date, destination, purpose, specification, budget context and accountable owner. Vague free-text requests move clarification downstream and create delay.
Need
Confirm the requirement is legitimate, not duplicated and aligned with stock, project or operating plans.
Specification
Use clear item, service, quality, delivery and acceptance criteria so suppliers quote the same requirement.
Authority
Route the request based on amount, category, project, department, urgency and exception—not one universal chain.
Make RFQs comparable and decisions transparent
ERPNext Requests for Quotation and Supplier Quotations can support competitive sourcing. A low unit rate should not automatically win. Compare tax, freight, lead time, payment terms, warranty, technical compliance, service capability, currency, validity and risk.
| Evaluation area | Questions to answer | Evidence |
|---|---|---|
| Commercial | What is the total evaluated cost and payment exposure? | Quotation, tax, freight, currency and payment terms |
| Technical | Does the offer meet the approved specification? | Datasheet, sample, clarification and technical approval |
| Delivery | Can the supplier meet the required date and destination? | Confirmed lead time and delivery commitment |
| Risk | What could prevent acceptable supply? | Supplier history, dependency, warranty and contingency |
Single-source and emergency purchases need a route too. Instead of hiding them, require a reason, appropriate authority and later review. Exceptions become dangerous when the system encourages users to misclassify them as normal.
Design approvals around risk and accountability
Frappe Workflows can define document states and role-based actions. Approval design should remain understandable. Very long chains create delay without necessarily improving control; very broad roles turn approval into a formality. Set thresholds, segregation and escalation based on real risk.
- Separate request preparation, commercial evaluation and final approval where practical.
- Prevent users from approving their own material exceptions.
- Record why a non-lowest supplier, advance payment or urgent purchase was selected.
- Define delegation, absence coverage and expiry of temporary authority.
- Review approval-cycle time and repeated bottlenecks instead of adding informal bypasses.
Connect order, receipt, acceptance and invoice
A Purchase Order records the commitment; a Purchase Receipt records what arrived; a Purchase Invoice records the supplier claim. The business must define when these documents are required and how differences are resolved. Services may need milestone or service-entry evidence instead of a physical receipt.
Quantity, price, tax, rejected goods, additional charges and prior advances should reconcile before payment. ERPNext provides linked documents and accounting entries, but a three-way control still needs tolerances, exception ownership and evidence. Never automate payment merely because three document numbers exist.
Use supplier performance to improve decisions
ERPNext Supplier Scorecards can calculate supplier standing from defined criteria. A score should be based on data the business can explain and influence. Consider on-time delivery, accepted quality, responsiveness, price stability, document accuracy and corrective action—not a mysterious composite number.
Performance review should lead to action: development plan, alternate source, changed allocation, tighter inspection or approved exit. Keep severe incidents visible even when an average score looks acceptable. Supplier governance is a relationship process supported by data, not an automatic ranking exercise.
Implement procurement in controlled stages
Map categories and decisions
Separate stock, service, capital, project, subcontract and emergency purchases, then define their evidence and authority.
Clean suppliers and items
Resolve duplicates, legal identity, payment details, tax data, units, lead times and approved supplier relationships.
Prototype exceptions
Test partial receipt, rejection, price difference, advance, service milestone, return and cancelled demand.
Pilot and reconcile
Compare commitments, receipts, invoices, advances and ledgers before extending the process.
Improve with evidence
Review cycle time, emergency buying, supplier performance, price variance and user adoption after go-live.
Red flags that the process is being bypassed
Watch for Purchase Orders created after invoices arrive, repeated emergency requests, one supplier receiving nearly all invitations, copied quotations, frequent price overrides and receipts posted in bulk at month-end. Also investigate supplier bank changes close to payment, requests split below approval thresholds and services accepted without a named business owner.
A dashboard alone will not solve these behaviours. Assign a reviewer, define a reasonable threshold and investigate context before drawing conclusions. Some exceptions are legitimate; the control goal is to make them visible and approved. Feed recurring findings back into item data, planning, contracts, supplier development and employee training so procurement improves instead of accumulating more approvals.
Frequently asked questions
What ERPNext documents are used in procurement?
Common records include Material Request, Request for Quotation, Supplier Quotation, Purchase Order, Purchase Receipt, Purchase Invoice and Payment Entry. The required sequence depends on the category and control policy.
Can ERPNext support purchase approvals?
Yes. Frappe Workflows and role permissions can route documents through controlled states. Approval thresholds, segregation, delegation, rejection and exception evidence should be designed by the organisation.
Can suppliers submit quotations through ERPNext?
ERPNext documentation includes supplier-portal quotation capability. Confirm portal access, authentication, RFQ content, submission rules and supplier onboarding during the solution design.
Does ERPNext support supplier evaluation?
ERPNext includes Supplier Scorecards. The criteria, weighting, data quality and governance process must be meaningful; a score should lead to a transparent sourcing or improvement decision.
Can ERPNext enforce three-way matching?
Linked Purchase Orders, Receipts and Invoices support comparison, but the exact matching control, tolerances, service acceptance and exception approval must be configured and tested for the organisation.
What procurement data should be prepared before implementation?
Prepare supplier masters, bank-change controls, item and service catalogues, units, lead times, tax data, payment terms, approval limits, open orders, advances, budgets and representative exceptions.
